The hidden cost of staying "below the line"

Every leader knows this moment: a conversation becomes uncomfortable, feedback feels personal, a decision gets challenged, someone disappoints us.


And almost instantly, something shifts internally. Defensiveness rises. Blame appears. We justify our position. We avoid the conversation. We shut down.


From the outside, these moments can appear small, but, over time, they shape leadership culture more than most organisations realise.


The Arbinger Institute describes this reactive leadership state as operating “below the line.”


Below the line:

  • We become defensive

  • Reactive

  • Self-protective

  • Closed to learning

  • Focused on being right


Above the line:

  • We remain open

  • Curious

  • Responsible

  • Reflective

  • Willing to learn and adapt


The distinction sounds simple, but, in practice, it is one of the most powerful leadership concepts organisations can understand, because leadership is deeply emotional.


And under pressure, human beings naturally move into protection.


The problem is not that leaders go below the line. Everyone does. The problem is how long they stay there.


A leader who remains defensive for too long creates consequences far beyond their own emotional state.


Below-the-line leadership affects:

  • Decision quality

  • Communication

  • Trust

  • Accountability

  • Psychological safety

  • Innovation

  • Team culture


A defensive leader creates defensive teams. A reactive leader creates reactive environments.

And over time, organisations begin normalising blame, silence and avoidance.


Many leadership problems are not capability problems.

They are awareness problems.

For example:

  • A senior leader receives difficult feedback and immediately explains why others are responsible.

  • A manager avoids a necessary conversation because they fear conflict.

  • A team member feels threatened by challenge and shuts down emotionally.

In each case, the behaviour is different, but the underlying pattern is similar: protection over openness.


This is why awareness matters so much.


The shift above the line often begins with two very simple questions:

  • “Where am I right now?”

  • “What state am I leading from?”
